Fiorentini Alimentari is a company based in the Turin area that operates in the food sector. It produces and distributes healthy, organic and gluten-free products, with a particular focus on puffed cereal biscuits.

Its principal distribution channel is the Italian large-scale retail trade, where it offers both its own brand and private label products.

Two production plants
The main plant was inaugurated in Trofarello in 2019. The facility covers an area of approximately 56,000 square metres, of which 15.000 are dedicated to production, 5.000 to the warehouse and 5.000 to offices. It is still being expanded to increase the pallet spaces of the automated warehouse and some production lines by 50%.

The plant is highly automated and computerised, with the cakes produced there and all sales orders prepared and dispatched.

The second plant is the historical plant in Turin, which will undergo a complete renovation in 2022. It is where nut spreads are produced.

Needs

As the number of references, production combinations, and customers increased, it became essential to adopt tools that would allow for the rapid calculation of what to order from suppliers, the monitoring of production and order preparation, and the assessment of the feasibility of the scheduling and delivery plan.

In 2015, Fiorentini Alimentari initiated the design and construction of the Trofarello site.

The Choice

In March 2017, the company initiated the software selection process to identify solutions capable of covering all supply chain processes, from order issuance to supplier management to sales order dispatch.

14 companies were subjected to a rigorous analysis.

In December, the suppliers Replica Sistemi and sedApta were selected.

Step by step

In 2018, a production process analysis was conducted to identify the AS-IS and TO-BE processes. 

In January 2019, the WMS StockSystem, MRP and MES were implemented in the old factory in Turin. In August 2019, the finished goods warehouse was relocated from Turin to Trofarello, and the Automated Warehouse for sales order management was commissioned.

Fiorentini’s primary objective was to implement a WMS software capable of processing thousands of hourly movements in real time from multiple sources. It is crucial to have stock updated in real time in order to make the most of the planning tools.

In 2020, the transfer of the old production lines from Turin to Trofarello was completed.

PRODUCTION

In production, StockSystem coordinates the LGV fleet in the supply operations of all materials (raw materials from the compactable warehouse, packaging and consumables from the automatic warehouse) with FEFO (first-expired, first out) and FIFO (first in, first out) logic. It also manages line returns by returning them to the respective warehouses.

Furthermore, StockSystem interfaces with the MES (Manufacturing Execution System) for preparation and maintenance orders, providing complete and constant traceability of each order and maintaining control of stocks in the various warehouses.

Finally, the system records consumption for improved management of the mixtures and coordinates the handling between the group’s two plants, in Turin and Trofarello.

DISTRIBUTION

Considering distribution, once the production process is completed, StockSystem assumes responsibility for each pallet of finished product and directs the LGV fleet to undertake storage mission at the automatic warehouse. 

By communicating with the sales planning software, Replica Sistemi’s WMS initiates also picking activities, by ordering to the automatic warehouse to lower pallets that, according to needs, can go directly to shipping or be sorted to form mixed pallets, groupage shipments or even eCommerce orders.  

Once a shipment is ready, StockSystem interfaces with the TMS, indicating the number of pallets on the ground. This enables the most suitable carrier to be selected for the transport, with the booking of the vehicle in the loading bay, printing of the labels and waybill arranged accordingly. 

Fiorentini Alimentari has experienced year-on-year growth, with increasing volumes leading to technological complexities. 

StockSystem is the central hub of all logistics and distribution operations. It is a robust tool that enables the processing of thousands of warehouse movements, both those developed directly by StockSystem and those received from field automations. It also centralises stocks coming from multiple tools.

A tangible productivity recovery was achieved thanks to:

  • reduction of line stock-outs for the production of both continuous flow items and on order;
  • speed and accuracy in order preparation;
  • reduction of order preparation errors and reduction of customer returns;

Furthermore, Fiorentini Alimentari has a complete traceability and retraceability of all food products, raw materials and components.
